01
In Brief
What is the Pyramid Principle?
The Pyramid Principle, also known as the Minto Pyramid or pyramidal communication (German: pyramidale Kommunikation), is a method for structuring messages so that the key message comes first. Three to four supporting arguments follow beneath it, and the evidence beneath those. Barbara Minto developed it at McKinsey.

The Problem
Most presentations fail at the same point
Too long, too cluttered, and lacking a clear narrative: instead of a message, the audience gets a pile of material. “Death by PowerPoint” has become a a familiar phrase in many organizations.
In consulting, the Pyramid Principle has long been part of the craft. In many corporate functions it is still missing, and it shows. Anyone who wants to drive decisions has to identify the relevant information, evaluate it, and present it in a clear sequence, weigh it, and present it in a clear order: answer first, reasoning second.
03
The Method
The Pyramid Principle by Barbara Minto: a consulting tool
The Pyramid Principle goes back to Barbara Minto, a Harvard Business School MBA who developed the method during her consulting work at McKinsey. Her book “The Pyramid Principle” became a standard reference for business writing. The method makes it possible to structure complex issues clearly, logically and with the reader in mind: one idea sits at the top, the arguments that support it are grouped beneath it, and the facts that prove them beneath those.
Try it yourself: select a level to highlight it.
- Key message
One sentence, one message
“We will consolidate purchasing with three suppliers.”
- Arguments
Three to four core points
It is cheaper, more reliable and easier to manage.
- Facts & data
Evidence for each argument
Price comparison of the bids, on-time delivery record of recent years, risk review of each supplier.

Questions and answers
Frequently asked questions
What is the Pyramid Principle?
The Pyramid Principle is a method for structuring messages: the key message comes first, followed by three to four supporting arguments, and beneath them the evidence in the form of facts and data. Your audience learns right away what matters and can check the reasoning where they need to. The method goes back to Barbara Minto.
Is the Pyramid Principle the same as pyramidal communication?
Yes. Pyramid Principle, Minto Pyramid and pyramidal communication (German: pyramidale Kommunikation) describe essentially the same method. In the seminar we focus on applying it to presentations, decision memos, reports and emails.
How long does the seminar take?
The intensive seminar for groups takes two days. The one-on-one intensive coaching for individuals covers the same content in one day.
Who teaches the seminar?
Carsten Rahe, founder and principal of Rahe Management Consultants. He has more than 15 years of leadership experience in listed corporations (HR, strategy, restructuring) and has worked as a consultant since 2011.
Is the method scientifically proven?
Individual building blocks, such as headlines that state the message and a clear, logical flow, are supported by studies. A controlled comparison of the overall method in real management situations is still missing. This is what our 2026 report, a literature review of 30 sources, shows. The report is in German. Go to the report.
Is the seminar held online or on site?
Both are possible: live online, or on site at your company, scheduled individually.
Can we use our own materials?
Yes, it's optional. If you wish, participants can bring examples from their own work, and together we rework current presentations and decision memos.
How does the seminar relate to “Consulting Basics”?
“Consulting Basics” is our three-day intensive program. It combines pyramidal communication, PowerPoint for Business and think-cell in one format. Go to Consulting Basics(German page)
Is the seminar offered in English?
Yes. The seminar and the one-to-one coaching can be delivered in English or German, live online or on site.
